This isn’t speculation. In our onboarding conversations with enterprise engineering teams, we ask a simple question: “Which AI tools are your developers actively using right now?” The answer almost always includes at least two tools that aren’t on the approved vendor list.

What Shadow AI Actually Looks Like
Shadow AI isn’t dramatic. It’s not a developer deliberately circumventing security policy. It’s a developer who discovered that Claude Code makes them 10x more productive, started using it for a time-sensitive sprint, and simply never stopped.
In practice, it looks like this:
- Proprietary code being sent to
api.anthropic.comdirectly from developer machines - Internal architecture details appearing in prompts to consumer-tier API keys with no enterprise agreement
- Credentials, environment variables, and internal service names included in context windows that aren’t covered by your data processing agreements
- No visibility into what was sent, to whom, or when
The exposure isn’t theoretical. When a developer pastes an internal microservices diagram into a Claude conversation to get architecture advice, that content leaves your perimeter. When they include a .env file for context, those credentials are in a prompt log somewhere.
Why Traditional Blocks Don’t Work
The instinct is to block. Many IT and security teams try to prevent AI tool usage through network-level controls: blocking known AI API endpoints, restricting traffic to approved domains, requiring VPN for all dev work.
This creates a choice between two bad outcomes.
If the blocks work, you’ve hamstrung your developers. The productivity gap between your organization and competitors who do allow AI tooling will compound every quarter until it becomes a retention problem, then a performance problem.
If the blocks don’t work — and in our experience, they often don’t, especially for technically sophisticated developers — you have the same exposure as before, plus a false sense of security.
The Capture-by-Default Alternative
The right model isn’t block-and-restrict. It’s capture-and-route.
Instead of trying to prevent AI tool usage, you intercept it at the network layer, route it through infrastructure you control, enforce your policies there, and give developers the tools they want — compliantly.

Instant CISO approval. The single biggest obstacle to legitimate AI adoption in enterprise engineering is the time it takes to get security approval.
